Consult conversion rate is the percentage of patients seen in consultation who accept and start a recommended treatment plan, rather than leaving to think about it.
What it means
Consult conversion rate measures what happens inside the consultation room. The patient has enquired, booked and walked in. Now the question is whether they leave with a plan they have agreed to start, or with a promise to "think about it".
For elective care, such as aesthetics, hair restoration, dental work, IVF or joint replacement, this is often the biggest single lever in the practice. Small improvements here are worth more than a bigger ad budget, because the patients are already in the room.
How to calculate it
Consult conversion rate = patients who accepted a treatment plan ÷ patients seen in consultation × 100
Decide what "accepted" means and keep it fixed. HBA usually counts a patient as converted when they book the first session or pay a first amount.
For example, a clinic sees 50 new consultations in a month. 20 patients book their first treatment session. Consult conversion = 20 ÷ 50 × 100 = 40%.
What good looks like
HBA's benchmark for elective consultations is 30 to 50%. If you are below 30%, the issue is rarely the doctor's clinical skill. It is usually the structure of the conversation and what happens after the patient leaves.
How to improve it
- Use a clear consultation framework: understand the concern, examine, explain, recommend one plan, then discuss the investment.
- Present a plan with a name, a timeline and a total, not a list of per-session prices.
- Hand the patient to a treatment coordinator who answers questions on cost, scheduling and EMI in a quiet space.
- Offer a payment plan so the full cost does not have to be decided in one go.
- Follow up undecided patients on a fixed schedule over the next two weeks, with a call and a helpful WhatsApp message.

Frequently asked questions
What is a good consultation conversion rate for elective treatments?
HBA's benchmark for elective care is 30 to 50% of consultations accepting a treatment plan. Below 30% usually points to an unstructured consultation, a price shown without a plan, or no follow-up after the visit. Track it per doctor and per treatment so you can see exactly where it drops.
Is consult conversion the same as treatment plan acceptance?
They are close but not the same. Consult conversion counts patients who accept any plan. Treatment plan acceptance looks at how much of what the doctor recommended was accepted, usually by value. A clinic can convert many patients while most of them choose only the smallest part of the plan.
